How Komar Turned 3PL Challenges Into Seamless Fulfillment

About Komar

3PL Distribution Services Provider

Established in 1908, Komar is a leading provider of supply chain solutions. The third-party logistics (3PL) provider supports more than 100 brands and 500 retailers across 50 categories, delivering tailored services for their customers.

The Challenge

3PL Distribution Services Provider

Komar needed a fulfillment solution that could keep up with the constant variability of a 3PL environment—where SKU counts, order profiles, and retailer programs change from week to week. Their manual, pick-module-based workflows created bottlenecks as the operation grew. Long pick paths, limited physical space, and the need to repeatedly reconfigure processes made it difficult to scale or take on new programs.

Operators faced fatigue and ergonomic strain from excessive walking and bending, while manual batch picking left room for errors that led to retailer chargebacks. As volumes increased and program requirements shifted, Komar needed a more flexible, accurate, and scalable system that could adapt instantly without being constrained by space, SKU count, or labor-intensive processes.

The Solution

Tompkins Robotics tSort

Komar batch-picks products into large totes and moves them directly to tSort. At the induction stations, operators simply scan and place each item onto a tSort robot tray—no need to think about which program it's for, which store it’s going to, or which SKU belongs in which order.

Every unit is scanned and tracked systemically, which ensures that each item is routed to the correct destination chute or tote. Because any item can be sorted to any one of hundreds of destinations, Komar can run multiple fulfillment streams with completely different SKU counts and order profiles at the same time.

The Results

Faster Operations, Higher Accuracy, Greater Flexibility

  • Faster, Simplified Operations: Batch-picked items are inducted directly, with automatic routing to the correct destination—no presorting required
  • Improved Accuracy: Systematic scanning eliminates manual errors and reduces chargebacks
  • Flexibility Across Programs: Can run multiple workflows with different SKUs and order profiles simultaneously

  • Ergonomic Improvements: Less bending, walking, and physical strain for operators

  • Space and Throughput Optimization: High-volume processing without being constrained by fixed conveyors or pick modules

  • Scalable Operations: Easily adapts to changing volumes, SKUs, and program requirements

"Working with Tompkins Robotic was truly a collaborative experience. We brought our businesses challenges to their team, and they actively worked with us to find the right balance between proven strategies and pushing boundaries in new ways. The Tompkins Team was fantastic in building out a solution for us that was extremely dynamic and would allow us to induct anything we needed to and sort it with a high level of accuracy."
